Debtors or Accounts receivable is the part of your business that most directly connects your commercial activity to your cash flow. You deliver a service, you raise an invoice, and then the collection process begins. For many South African SMEs, that process is manual, inconsistent and heavily dependent on the owner or a specific staff member remembering to follow up.
Manual debtors management has two significant costs: the time it consumes and the inconsistency it produces. Clients who know that your follow-up is irregular will, consciously or not, pay you later than clients whose suppliers chase consistently and professionally. Inconsistent collection is a structural cash flow problem, and it is largely solvable with the tools already available in Xero.
In this post I want to walk you through how to automate as much of your debtors process as possible in Xero, reducing the time cost of collection and improving the consistency of your follow-up without adding any headcount.
What you can automate in Xero
Here are the five debtors functions that Xero allows you to automate, with specific setup instructions for each:

| 2 | Automatic payment reminders | Go to Settings, then Invoice Settings, then Reminders. Enable reminders and configure them at four intervals: 7 days before due date, on the due date, 7 days overdue and 14 days overdue. Write a brief professional message for each. Once activated, these reminders run on every qualifying outstanding invoice automatically. |

What still requires human judgment
Automation handles the routine. Exceptions still require judgment.
When a client has a genuine dispute about an invoice, automation cannot resolve it. When a long-standing client is going through a difficult period and needs a payment arrangement, that conversation requires a human. When a debtor has been unresponsive for 60 days and legal action is being considered, that decision requires professional advice.
The goal of automating your debtors is not to remove people from the process entirely. It is to remove people from the routine parts so that human attention is available for the exceptions that genuinely require it.
Automation handles the routine at scale and with perfect consistency. Human judgment handles the exceptions with appropriate care. The best debtors process uses both, assigning each to the work it does best.
Measuring the impact
The primary metric for debtors performance is debtor days: the average number of days between invoice date and payment receipt. Run your Aged Receivables report in Xero now and note your current position. Implement the five automations above. Run the same report 60 days later.
Here is what a typical BCAS client sees within 60 days of implementing consistent AR automation:

These results are not guaranteed for every business. They depend on your client base, your industry and how consistently the automation is configured. But the direction is consistent: automation improves collection performance, reduces manual effort and releases working capital.
At R500 000 in annual revenue, reducing debtor days from 52 to 34 releases approximately R24 700 in working capital. That is a meaningful cash improvement from changes that take under two hours to implement in Xero.
A note on client relationships
Some South African business owners are reluctant to activate automated payment reminders because they worry about damaging client relationships. This concern is understandable but in practice largely unfounded.
A politely worded, professionally formatted automated reminder does not damage relationships. What damages relationships is the awkward ad hoc phone call from the owner when cash is tight, the inconsistent follow-up that signals financial desperation or the invoice that is never followed up at all and sits outstanding for 90 days until it becomes a dispute.
Consistent, professional automated follow-up is experienced by clients as a sign of a well-run business. It sets clear expectations. It removes the personal discomfort from the collection process. And it gets invoices paid faster, which is the point.
